How We Took a Zero-Review Launch to #1 and $175K in Sales

This product launched on February 16, 2025, into a crowded category during peak season, with zero reviews and no history. By November 1 it was ranked #1 organic with the Amazon's Choice badge and had added $175,000 in revenue, and we raised the price from $17.99 to $28.99 without losing rank.

  • #1 organic rank and Amazon's Choice, from a zero-review cold launch
  • $175,000 in revenue and 6,775 units from February 16 to November 1
  • Price raised from $17.99 to $28.99 with rank intact
  • $9,000 net profit to date at a 5.5% margin, with launch costs still being recouped

The principles that made it work

  • Spend only while you are converting. The launch was judged on TACoS and conversion rate, not ACoS.
  • Raise price only after rank is locked. Every price step waited for confirmed rank.
  • Never trade rank for a stockout. Losing stock gives back the rank you paid for.

How we did it: the PAIR process

  1. Promotions. Used price as the lever: a careful ladder from $17.99 up to $28.99, with at least 24 hours between changes so the data could settle.
  2. Advertising. Only spent while winning the conversion battle, and judged the campaigns on TACoS and conversion rate rather than ACoS.
  3. Inventory. Paused ads rather than risk a stockout that would surrender hard-won rank.
  4. Rankability. Raised price only after rank was confirmed, and held #1 organic and Amazon's Choice through every step.

What good looks like

Expect 60 to 90 days to real break-even when you are chasing top organic positions. Launches lose money early by design. Spend only when you are converting, raise price only after rank is confirmed, and never risk a stockout. More on how Amazon organic ranking works.
